We have four combined decades of observing the same pattern. Leaders who optimized their teams, hired better, fired earlier, restructured the org chart. We optimized our calendars, time blocking, sacred mornings, rituals, inbox zero. We optimized our finances, our rounds, our go-to-market, our positioning. We read the same books, hired the same coaches, attended the same workshops.
And it worked. For a season.
Until it stopped working.
The pattern repeats with clinical precision. Founders who scaled from 1 to 10 and got stuck at the gates of 100. CEOs who closed their best quarter eighteen months ago and don’t understand why decisions feel heavier lately. Executives who don’t sleep well, who lean on coffee more than we’d admit in public, who acknowledge, when the conversation gets honest, that our energy at five in the afternoon isn’t what it was a few years ago.
The answer we usually give ourselves is the most obvious one: work more. Demand more of ourselves. Tighten the discipline. It’s the answer that built our success, which is why it’s the first one we activate when we sense something starting to misalign.
But that answer stops working at a very specific point in our careers. And most of us don’t know how to recognize when we’ve reached it.
The variable we’ve never optimized
There is a variable most leaders have never truly touched. We don’t even measure it. And it’s the one that determines all the others.
Our biology.
I’m not talking about “health” in the generic sense of “I do some sport, I try to sleep well.” I’m talking about the real, measurable state of the systems that sustain every strategic decision, every difficult conversation, every long-term vision: heart rate variability, the architecture of our sleep cycles, inflammation biomarkers, metabolic reserve, the coherence of the autonomic nervous system.
All of it can be measured. All of it can be changed. And all of it determines the quality of the outputs we are capable of producing sustainably.
The neuroscience here is unequivocal: the quality of a decision depends on the physiological state in which it is made. This is not a romantic metaphor. It is literal. When our HRV is suppressed, the amygdala processes information differently. When deep sleep falls below a certain threshold for several nights in a row, the prefrontal cortex loses its capacity to integrate complex information. When blood glucose is unstable, the ability to sustain attention collapses in predictable windows.

The performance mirage
For years, high-impact leaders have operated under what I call the performance mirage: the belief that the only thing that matters is output (results) and that biology is an inexhaustible resource that sustains that output without ever sending an invoice.
It isn’t.
A concrete example from our consulting work. Over the past three months we tracked twelve executives along two dimensions at once: the quality of their decisions and the hours they worked each week. Quality peaked at around fifty-five working hours per week and began to fall clearly past sixty. By eighty hours, it had dropped 32% from peak. The hours past the threshold weren’t producing more output. They were producing worse decisions wearing the costume of more effort.
We measured it with two simple inputs. First, a seven-day rolling average of HRV (RMSSD) pulled from each executive’s wearable. Second, a weekly one-to-seven rating of decision quality from a close professional peer, kept blind to both the HRV data and the hours worked that week. The two series moved together. The composite index, normalized so each executive’s typical forty-hour baseline week equals 100, gave us the curve.

Every strategic decision made from a nervous system on alert carries a biological cost. Every week without enough deep sleep carries a cost in clarity. Every six months operating above the threshold of healthy cortisol carries a cost in mitochondrial health, in inflammation, in brain architecture.
These costs don’t show up on the P&L. They don’t surface in Friday’s meeting. But they accumulate quietly in the background, until one day (and it’s always a specific day ) the body presents the invoice. Sometimes it’s a persistent migraine. Sometimes an unexpected diagnosis. Sometimes, simply, the feeling that we no longer enjoy what we built.
What “maximizing our biology” actually means
Maximizing our biology does not mean becoming wellness fanatics. It does not mean spending the morning in ice baths or taking forty-seven supplements a day. It means something more precise, and more strategic:
Measure what we weren’t measuring before. HRV, sleep architecture, longevity biomarkers. Most executives measure the company’s growth, but not our own morning cortisol.
Design our days with neurophysiological criteria. Ultradian rhythms, deep-focus windows, recovery blocks, natural light exposure. Not time management, state management.
Stabilize the invisible levers. Glucose, inflammation, the neuroendocrine axis. All modifiable. All with immediate effect on cognitive clarity.
Train the nervous system like a muscle. Thermal contrast, vagal regulation, breathwork. Not as a hobby, as performance infrastructure.
Treat sleep as the strategic asset it is. Every night of deep sleep below threshold is a loan with compound interest the body will collect later.
Why this is the next frontier
Competitive advantage has become ephemeral. What was a moat yesterday is a commodity today. AI is commoditizing every skill that can be codified. Capital is more accessible than ever. Information is free.
What remains scarce, and grows scarcer by the day, is a human being capable of sustaining high-complexity decisions for years, without collapsing, without losing clarity, without eroding their health. A human being who can operate from physiological coherence rather than survival.
That person isn’t built with more hours at the office. They are built with a surgical understanding of their own biology and the discipline to treat it as the most important asset in our portfolio.
Those of us who understand this earlier will hold an advantage that is impossible to copy. Because it is not a technique, or a methodology, or a framework. It is a level of internal operation that is only reached when we decide our biology deserves the same rigor with which we run the P&L.
Start by measuring
If all of this resonates, the first step is far simpler than it seems.
Before changing anything, measure. Get an advanced blood panel, not a basic one, a metabolic-longevity panel. Wear a wearable for at least two weeks to see your real HRV and sleep architecture. Answer a habits questionnaire honestly.
What you find will probably surprise you. Most of us discover we live in a physiological state very different from the one we believe we inhabit. And that gap, between the perceived state and the real state, is almost always where the real work begins.
From there, everything else, nutrition, supplementation, protocols, nervous system regulation, starts to make sense. And our next 10x stops being a more distant goal and becomes something far more interesting: the natural state of an operating system that runs as it should.
