In the first essay of this series, I explained what HRV actually is: the variation in time between heartbeats, a real-time signature of your autonomic nervous system, and the most reliable non-invasive readout we have of how recovered your body really is.

This essay is the one I promised at the end of that piece. The harder, more uncomfortable claim: HRV is not a wellness metric. It’s a business KPI.

And for those of us building companies, leading teams, and making decisions under high stakes, it might be the single most important leading indicator we’re not yet tracking.

HRV is the leading indicator of decision quality. Everything else in your dashboard, although also important, is a lagging indicator of decisions made from a specific physiological state.

A 2022 systematic review in Applied Cognitive Psychology, analyzing 15 studies and 1,051 participants, confirmed it: higher vagally-mediated HRV is consistently associated with better decision-making performance, especially under risk and uncertainty. The decisions a founder or business owner makes every day.

What we actually track in our businesses

Founders and operators track everything. Revenue. Margin. Burn rate. CAC, LTV, NPS, ARR and endless acronymous. Every relevant metric has a dashboard, a meeting, a review cycle, an alert system.

There’s one variable we don’t track. And it sits upstream of every other one.

The state of the operator making the decisions.

Founders, business owners, leaders: we all make decisions all day that compound for years. The valuation we accept. The senior hire we finally let go after months of postponing it. The partnership we walk into and the one we walk away from. The market we enter before our competitor does. And every one of those decisions depends on something most of us have never measured: the state of the autonomic nervous system of the person making them.

And the only metric that gives us real-time visibility on that state is HRV.

Why HRV is a business metric, not a wellness metric

Here’s the part most leaders miss.

HRV isn’t about feeling good. It’s not a wellness score. It’s the most reliable non-invasive readout of autonomic function under load, and autonomic function determines, with surgical precision, how the brain processes information, weighs risk, integrates context, and chooses between options.

When HRV is suppressed, the prefrontal cortex, the part of the brain that handles complex strategic thinking, second-order effects, and long-term planning, operates under degraded conditions. The amygdala takes more weight in decisions. Time horizons shorten. The same founder who, on a recovered day, would calmly negotiate a 15% better term sheet, on a depleted day signs faster, accepts more, pushes back less.

That delta, the difference between a decision made from high HRV and one made from low HRV, is real money on the table.

The most expensive errors in any business are not the ones made from lack of information. They’re the ones made from lack of physiological capacity to integrate the information that was already available. The data was there. The system that should have processed it wasn’t.

How HRV translates into specific business scenarios

Three concrete examples of where HRV state determines business outcome:

The funding meeting. You’re presenting to investors. Your HRV that morning is suppressed by 30% from baseline: bad sleep, late dinner, a difficult conversation with a co-founder the night before. Your prefrontal cortex is operating at reduced capacity. You read the room slightly worse. You miss a subtle cue from the lead. You answer a hard question with the easier, less compelling version of the answer because the harder one would have required deeper processing in real time. You leave with a soft commit instead of a hard one. Same pitch, different physiological state, different outcome.

The partner negotiation. A strategic partner is pushing for terms that don’t work for you. From a high-HRV state, you can hold the discomfort, ask the question that reframes the conversation, leave the silence open. From a low-HRV state, you fill the silence. You give ground. You agree to a follow-up call that you didn’t need to commit to. The deal moves three percentage points in their favor. Three percentage points compound across years of revenue.

The hiring decision. A candidate is impressive on paper. Your gut, when you’re in a regulated state, would have noticed the misalignment with your culture in the second interview. But you’re depleted: three months into international travel, sleeping six hours, two coffees deep before each interview. Your pattern recognition is degraded. You hire. Eight months later, the team is fractured. Cost: hundreds of thousands of euros in severance, lost productivity, and re-hiring.

These aren’t hypotheticals. This is what HRV is measuring, not your wellness, but your business-grade capacity to operate in real time.

Two systems, two HRV states, very different decisions

The same operator, on a high-HRV day vs a low-HRV day, makes measurably different choices. Not because their values change. Because the biology that runs the decision is different.

On a high-HRV morning, the operator tends to:

  • Hold longer time horizons in decisions

  • Tolerate ambiguity without forcing closure

  • Read subtle cues in conversations and meetings

  • Push back when something is off

  • Choose strategic decisions over reactive ones

On a low-HRV morning, the same operator tends to:

  • Default to shorter time horizons (the next 24-48 hours dominate)

  • Force closure on open situations to reduce cognitive load

  • Miss subtle cues, respond to surface-level information

  • Avoid friction, give ground in negotiations

  • Choose familiar paths over the strategically right ones

Same person. Same skills. Same intelligence. Different autonomic state, different output.

How to use HRV operationally

For an operator starting now, here’s how HRV moves from data point to decision intelligence:

  1. Track your morning HRV daily. Not as a wellness habit. As an operational input. Same way you’d check your bank balance before a major purchase.

  2. Establish your personal baseline first. Four to six weeks of observation before drawing conclusions. Your range, your variation, your patterns. (Covered in detail in the previous essay.)

  3. Match your calendar to your physiology. When morning HRV is significantly above your baseline, that’s the day to take on what genuinely demands you. Hard conversations, strategic decisions, negotiations, creative work. When HRV is suppressed, push high-stakes work to tomorrow, batch lower-cognitive tasks, increase recovery inputs.

This isn’t about being precious with your time. It’s about not making your most expensive decisions on your worst physiological days.

The trap to avoid: don’t try to optimize the HRV number. The goal is to develop a working relationship with the upstream variable of your decision quality, not to game a score.

The business observation

We talk a lot in founder culture about “saying no.” About protecting calendars. About boundaries. The advice usually frames it as a time management problem.

It’s not. It’s a physiology management problem.

When you say yes to a 3 AM call, a late dinner with wine before a board meeting, a weekend of “catching up on email”, you’re not trading a few hours of recovery for an important task. You’re trading 3 to 5 days of degraded decision quality for that one task. And during those days you’re going to be making other decisions (pricing, hiring, partnership terms, strategic pivots) all from a compromised autonomic state.

The math rarely works.
